7 CRM implementation mistakes insurance agencies make (and how to avoid them)
Most CRM projects don't fail because of the software. They fail because of decisions made in the first month.

After implementing CRM, automation and AI for insurance operations, we see the same patterns in projects that stall. None of them are technical. All of them are avoidable if the agency makes a few decisions early.
The seven mistakes
- 01Automating chaos. Configuring the CRM around today's workarounds instead of defining the process first.
- 02Importing everything. Bringing years of dead leads and duplicates into a clean system.
- 03No owner for the project. "Everyone" is responsible, so no one decides.
- 04Keeping the old system alive. A parallel spreadsheet means the team never fully moves.
- 05Training once. A single session before go-live, and nothing after.
- 06Too much on day one. Every field, stage and automation at once overwhelms the team.
- 07Managers outside the CRM. If meetings run from spreadsheets, producers will update spreadsheets.
“People, then processes, then technology. Never the other way around.”
This sequence is the core of how we work with agencies. See the CRMDAY method
What to do instead
| Mistake | Decision that prevents it |
|---|---|
| Automating chaos | Draw the three core workflows on one page before configuring anything |
| Importing everything | Define what "active" means and import only that |
| No project owner | Name one person with authority and a weekly checkpoint |
| Old system alive | Set a date when the old tool becomes read-only |
| Training once | Short role-based sessions in weeks 1, 2 and 4 |
| Too much on day one | Launch the core, add a layer per week |
| Managers outside | Run every team meeting from CRM dashboards |
A CRM is adopted when it becomes the easiest way to do the work, not the official one.
